Prabhava — AI-native systems modernization

Your business rules are trapped in COBOL. We get them out.

We mine four decades of logic out of mainframe and Pega systems with fleets of AI agents, rebuild it on an open stack, prove equivalence transaction by transaction, and hand it back to your team. Months — not another multi-year program that ends in a status deck.

PROBLEM

The system works. That is exactly the problem.

The enrollment platform has run every night since 1987. Nobody wants to touch it, so nobody does — and the cost of not touching it compounds quietly, every quarter, on a line item nobody questions any more.

The logic left the building

The people who wrote the eligibility rules retired. What remains is 2.4 million lines of source, a binder of change requests, and three people who know which paragraphs are safe to touch. The specification is the code — and nobody can read all of it.

Change costs more than it should

A benefit change that should take a sprint takes two quarters, because every path through the program has to be re-reasoned by hand and regression-tested against production extracts. Your competitors ship the same change in a week.

You are renting your own logic

Between mainframe MIPS, COTS licenses and the vendor's professional services, a large share of the annual run cost buys you no new capability at all. It buys permission to keep operating what you already own.

Every previous attempt failed at the same step: somebody had to read all the code. That is the step that is no longer human work.

LIVE

Source to running system, in four stages.

This is the whole engagement, compressed into a browser. Pick a track — a COBOL mainframe or a Pega estate — and walk it end to end: what runs today, the rules mined out of it, the workflow documentation nobody ever wrote, and the system your team gets handed back. Same pipeline, either source.

Track

Every claim cites its source

Rules point back to exact line numbers, rulesets and versions. Your SME reviews a finding against the code that produced it — never a summary they have to take on faith.

The documentation is the deliverable

Stage three is what most estates have never had: a current, accurate specification. Because it is generated from source, it regenerates on every change instead of rotting in a wiki.

It scales past reading speed

One paragraph here, one decision table there. In an engagement, hundreds of agents run these same four stages concurrently across the estate — which is the actual reason years become months.

MODEL

What it costs to keep going. What it costs to stop.

Drive this with your own numbers. The model compares cumulative spend on the status quo against cumulative spend through a Prabhava engagement and out the other side, and marks the month the two curves cross.

NOTE

This is an illustrative model, not a client result. Defaults describe a representative healthcare enrollment estate. Outputs are arithmetic on the inputs you set — they are not a forecast, a quote, or a claim about work delivered for any specific client.

Status quo escalates 4%/yr. Licenses go to zero at cutover. Engagement cost is spread evenly across the duration and runs alongside legacy operations until cutover.

Pega is a monolith you rent. We unwind it.

A Pega estate concentrates case orchestration, rules, UI, data and integration behind one licensed runtime — so every change routes through one vendor's release train and one renewal negotiation. The rules inside are yours. We mine them out and re-land each concern on a component you own outright.

Scale independently

Adjudication throughput no longer waits on a runtime that has to be sized for its heaviest tenant. The pieces scale on their own curves.

Own the release train

No vendor upgrade window, no certified-version matrix, no waiting two quarters for a platform release to unblock a benefit change.

AI-ready by construction

Rules as versioned code in your repository are readable by your own coding agents. Rules inside a proprietary runtime are not.

METHOD

Five phases. The middle three run in parallel.

The traditional program serializes on human reading comprehension, which is why it takes three years. Ours serializes only on your SMEs' review capacity — everything upstream of that is agent work running concurrently across the estate.

PHASE 01

Survey

Full inventory of the estate: programs, copybooks, JCL, screens, tables, jobs, dead code. You get a dependency map and a candid scope before you commit to anything.

Weeks 1–3
PHASE 02

Mine

Agent fleets extract every business rule with line-level provenance, reconcile duplicates across programs, and flag conflicts and latent defects for SME adjudication.

Weeks 2–12 · parallel
PHASE 03

Build

Agents generate services, data model, and interface against the approved rule set on your chosen open stack — with your architects steering, reviewing and rejecting.

Weeks 5–20 · parallel
PHASE 04

Prove

Equivalence testing against production extracts, transaction by transaction. Every divergence is either a fixed defect in the new system or a documented, signed-off defect in the old one.

Weeks 8–26 · parallel
PHASE 05

Hand over

Your team gets the repository, the rule catalogue, the test corpus, the runbooks, and the agent tooling we used. We are not trying to become your managed service.

Weeks 24–32
000650

We hand back the tooling too. The next modernization should not need us.

ENGAGE

Three ways in.

Each one starts with a paid, fixed-scope survey. If the survey says the economics do not work, we tell you that and you keep the map.

OFFER 01

Mainframe modernization

COBOL, CICS, VSAM, DB2, JCL. Enrollment, claims, billing, provider, membership. Mined, rebuilt, proven, handed over.

  • Rule catalogue with provenance
  • Open stack, no new licenses
  • Equivalence-tested cutover
  • Your team owns it on day one
OFFER 02

License escape

Pega, COTS platforms, anything where the annual renewal has outgrown the value. We unwind the monolith onto components you own.

  • Rules extracted to versioned code
  • Per-concern replacement plan
  • Renewal removed, not renegotiated
  • Independent scaling
OFFER 03

Agent-built product

New systems, built the same way we rebuild old ones. Agent fleets under senior architectural direction, at a speed conventional delivery cannot match.

  • Weeks to working software
  • Your stack, your repository
  • Tests generated alongside
  • Handover, not dependency

PRODUCTS

What we're building for ourselves.

Every engagement ends the same way. We find an industry paying people, full-time, to do by hand what a system should have done a decade ago — and the software that would fix it either doesn't exist or costs more than the problem. These are the ones we decided to build ourselves, the same way we rebuild your estate: agent fleets, open stack, weeks instead of years.

We choose what to productise from what we keep watching people do by hand. If your industry is paying salaries for something a system should have handled years ago, that is the next job on this line.

Genuinely — the one nobody will touch, with the 1994 comment block and the paragraph everybody routes around. We will mine it and walk you through what came out, with the line citations, at no cost. It is a better use of an hour than a capabilities deck.
